Episode 88 — Define AI Security Responsibilities: Owners, Approvers, Builders, and Auditors

When people talk about AI risk, they often focus on models and data, but in real organizations, many failures happen because responsibilities are unclear. If nobody clearly owns a system, it can drift, accumulate risk, and break in ways that surprise everyone. If nobody has the authority to approve or reject a risky use case, unsafe choices get made by default. If builders do not know what security expectations they must meet, they may deliver something that works but is not safe. If auditors cannot trace decisions and verify controls, the organization cannot prove it is managing risk, and it cannot learn effectively from mistakes. A safe builder mindset is that AI suggestions are drafts, not decisions, and every component must still meet security standards. Beginners should recognize that builders need clear requirements, because if you tell someone to build something fast without defining safety boundaries, you should expect unsafe shortcuts. Clear responsibilities help builders know when to escalate concerns rather than quietly patching around them.

Another area where responsibilities matter is incident response, meaning what happens when something goes wrong. If an AI system produces harmful output, leaks data, or triggers an unsafe action, the organization needs to respond quickly and consistently. Owners should ensure there is an incident plan, builders should have the ability to disable or limit the system, approvers may need to decide on temporary restrictions or communication steps, and auditors will later review what happened to improve controls. Without clear roles, incident response becomes chaotic, with delays and confusion about who can make decisions.
